Commissioner Guide: How to Set Up Your Fantasy Football Draft
The draft is the most important single event of your fantasy football season. A smooth draft generates energy and excitement. A draft with technical problems or unclear rules creates frustration that lingers for weeks. Your job as commissioner is to prepare everything before draft day so the draft can just happen — no scrambling, no confusion.
Draft Setup Quick Reference
| Setting | Options | Recommendation | Why | Mistake to avoid |
|---|---|---|---|---|
| Draft format | Snake, auction, 3rd-round reversal | Snake for new leagues; auction after 2–3 seasons | Snake is universally understood; auction adds strategy depth but requires familiarity | Starting an auction draft with inexperienced managers — budget management requires experience to be fun |
| Draft order | Random, reverse standings, last-place-first, order draft | Random for first year; reverse standings for veteran leagues | Random is cleanest for new leagues; reverse standings creates mild rebuild incentive | Setting draft order within 1 week of the draft — managers need pick position weeks early to prepare |
| Pick time limit | 30s–90s (live) / 4–24hrs (slow draft) | 90 seconds for live; 8–12 hours for slow drafts | 90 seconds is enough for a prepared manager; slow drafts should have daily pressure | No time limit — one AFK manager can stall a 12-person draft for hours |
| Roster size | 13–15 players (redraft) | Standard: 1 QB / 2 RB / 2 WR / 1 TE / 1 FLEX / 1 K / 1 DEF + 6 bench | Standard structure is balanced and familiar | Adding Superflex without explaining to managers what it does to QB value — leads to very unhappy late-round QB managers |
| Draft timing | Early August, late August, Labor Day | 2–3 weeks before Week 1 | Incorporates training camp but has enough NFL news to set context | Labor Day weekend draft — some managers travel; lower attendance rate |
| Announcement timing | 1 week to 6 weeks in advance | 4 weeks in advance for date; 2 weeks for draft order | Managers plan around the draft; the pick order matters for prep | Announcing draft order 3 days before — managers haven’t had time to build pick-specific cheat sheets |
Draft Format Options
| Format | How it works | Best for | Not for |
|---|---|---|---|
| Snake draft | Teams pick in rotating order (1→12 in Round 1, 12→1 in Round 2) | Any league; universally understood | N/A — the default for a reason |
| Auction draft | Every manager gets a $200 budget and bids on any player at any time | Experienced leagues wanting more strategy and engagement | New managers; anyone unfamiliar with auction values |
| 3rd-round reversal | Same direction in Rounds 2 and 3 (reduces value of 1.01 turn) | Leagues where managers want less 1.01 advantage | Leagues that prefer maximum draft position advantage |
| Startup (dynasty only) | Teams build from scratch; keep players indefinitely; 18–25 rounds | Dynasty leagues starting fresh | Redraft; keeper leagues with pre-existing rosters |
Draft Order Decision
Random: Cleanest for new leagues. Use the platform’s randomize feature and screenshot it publicly in the group chat.
Reverse standings: Last year’s last-place team gets Pick 1. Rewards losing with the best selection. Creates soft rebuild mechanics that keep eliminated managers invested all season.
Last-place-first (top 3): Only the bottom 1–3 teams from last year get improved picks; rest randomized. Balances fairness and rebuilding incentive.
Pre-Draft Commissioner Checklist
2–4 weeks before:
- Draft format confirmed (snake/auction)
- Draft date and time announced to all managers
- Draft order set and shared publicly
- Roster settings verified in the platform
- Scoring settings verified in the platform
- All managers have platform accounts and are added to the league
1 week before:
- Remind managers of draft time and format
- Confirm no manager has a conflict (have a plan if someone does)
- Verify pick timer settings are set
Day of draft:
- Send draft link or reminder 1 hour before
- Start 5 minutes late to allow for late arrivals
- Keep the platform draft page open and monitor for problems
Handling Draft Day Problems
| Problem | Standard action | What NOT to do |
|---|---|---|
| Manager is late or unreachable | Auto-pick runs until they connect; or pause draft for 5 minutes (announce this policy before the draft, not during) | Cancel the draft — one manager’s absence shouldn’t punish 11 others |
| Platform crashes | Have a backup (shared spreadsheet + group chat thread + commissioner tracking) | Assume the platform will just fix itself — have a manual backup ready |
| Manager disputes an accidental pick | For platform error: offer swap if technically possible and draft hasn’t moved far; for user error: pick stands per standard policy | Let the dispute sit unresolved mid-draft — make a decision, explain it, move on |
| Manager times out repeatedly | Flag it; let auto-pick handle it; contact them after the draft | Pause the whole draft waiting for a non-responsive manager |
Post-Draft Tasks
After the draft ends:
- Post a recap in the group chat (notable picks, standings, any highlights)
- Confirm all managers see their rosters correctly
- Address any reported issues within 24 hours
- Verify the platform logged all picks in the correct order — occasionally picks are logged out of order; catch it early
