Commissioner Draft Operations: Running the Draft Smoothly

The draft is your league’s signature event.

Managers are invested. They’re excited. They want it to run smoothly. As commissioner, you’re in charge of mechanics, timing, and problem-solving.

Here’s how to do it professionally.

Pre-Draft Preparation

Two weeks before:

  • Confirm everything: Draft time, date, platform (ESPN, Sleeper, etc.), draft order
  • Send reminder email: Include platform link, login instructions, and any custom league settings
  • Explain special rules: Keeper status, FAAB budgets, snake-draft vs. auction, auto-pick settings

Three days before:

  • Test the platform: Log in, confirm all settings are locked in, ensure scoring is correct
  • Confirm attendance: Contact all managers. Confirm who’s attending and get backup contact info (phone numbers for disconnects)
  • Have a backup plan: If online platform fails, have a Discord server or phone-call backup ready

Day of draft:

  • Log in 15 minutes early: Ensure the platform is running smoothly
  • Test audio/video: If running a live draft (Zoom, etc.), do a sound check
  • Have draft order visible: Post it prominently so there’s no confusion
  • Send a 5-minute warning: “Draft starts in 5 minutes, get ready”

During Draft

The Draft Flow:

Pace: Each manager gets 2–3 minutes per pick (adjust for your league’s preference). This keeps draft moving without feeling rushed.

Auto-pick: If a manager times out, auto-pick the highest-ranked available player. Set this in your platform. It prevents waiting.

Breaks: Take a 5-minute break after round 6–7 (bathroom, food, sanity). Announce it in advance.

Timing: Don’t drag. Don’t rush. Aim for 2–2.5 hours for a 10-team league.

Problem-Solving During Draft

Manager Disconnects:

  • Immediately pause the draft
  • Contact the manager (call if needed)
  • Have them confirm their pick via phone/chat
  • Resume when confirmed
  • Document what happened for records

Unclear Pick:

  • If a manager picks a player, confirm: “Did you mean [Player X]?” before locking in
  • Avoid arguments later over “I meant a different player”

Technical Glitch:

  • Have a screenshot of the board at each moment
  • Have chat logs of picks (if people announce in chat)
  • If platform crashes, resume from the last confirmed screenshot

Unexpected Rules Questions:

  • Have your league constitution available
  • Answer quickly: “Per our rules, this is allowed/not allowed”
  • Keep moving

Engagement During Draft

Use Chat:

  • Enable a live chat during draft
  • Trash talk is encouraged (keep it fun, not mean)
  • Celebrate big moves: “Oh wow, [Manager X] just took a QB in round 2!”
  • Hype picks: “That’s a reach, but I like the upside!”

Narrate Surprises:

  • When someone goes off-board: “This is the first [position] taken all draft!”
  • When there’s a mismatch: “RBs are flying off, WRs are slipping”

Keep Energy:

  • Don’t let the draft get boring
  • Play music if it’s a live draft
  • Keep the pace steady and engaging

Post-Draft

Immediately After:

  • Lock rosters: No changes until the official season starts
  • Post results: Share final roster list with all managers
  • Verify lineups: Confirm all rosters are legal (no duplicate players, correct roster size)

Before Season Starts:

  • Reconfirm rules: Remind managers of trade deadlines, waiver settings, playoff format
  • Test league chat: Ensure platform notifications are working
  • Confirm scoring: Run a sanity check on scoring settings one final time
  • Set expectations: Email a preseason “season kickoff” message with dates and reminders

The Payoff

A smooth draft sets the tone for the entire season.

Managers feel professional. They’re engaged. They’re ready to play. They’ll come back next year.

A chaotic draft makes people frustrated. They’ll remember it. Some won’t return.
