Player Valuation: The Value-Over-Replacement Framework

Most managers rank players in isolation: “Mahomes is the best QB. Jefferson is the best WR. Kelce is the best TE.”

This is wrong.

You should rank players relative to their replacement. This is called Value-Over-Replacement-Player (VORP).


The Principle

Isolation thinking: Mahomes is worth 300 points. The 10th QB is worth 180 points. Difference: 120 points.

VORP thinking: Mahomes is worth 120 points more than the replacement QB (15th QB, 180 points).

The difference is small, but the mindset is huge.


The Replacement Player

Your “replacement player” is the worst player you’d draft if you absolutely had to fill that position.

  • For QB: The 15th QB (the guy you’d grab late if desperate)
  • For RB: The 20th RB
  • For WR: The 25th WR
  • For TE: The 10th TE (fewer viable options)

The Worked Example

QB Valuation (PPR season):

Mahomes: 350 points

15th QB (replacement): 200 points

VORP: Mahomes is 150 points above replacement.

But wait:

If you don’t take Mahomes, you get Josh Allen (2nd QB): 340 points

New VORP: Mahomes is only 10 points above Allen.

The difference between picking Mahomes and picking the 15th QB is 150 points.

The difference between picking Mahomes and picking Allen is 10 points.

For draft purposes: The 10-point difference matters more than the 150-point gap from replacement. Most QBs are viable. The elite tier is clustered.


Position-Specific VORP

RB VORP:

  • Tier-1 RB (elite): 200 points
  • Replacement RB (serviceable): 100 points
  • VORP gap: 100 points (huge)

Implication: RB difference is significant. Take elite RBs early.

WR VORP:

  • Tier-1 WR (elite): 180 points
  • Replacement WR (serviceable): 140 points
  • VORP gap: 40 points (moderate)

Implication: WR difference is smaller. You can wait.

TE VORP:

  • Elite TE (Kelce tier): 150 points
  • Replacement TE (serviceable): 90 points
  • VORP gap: 60 points (big)

Implication: TE difference is significant. Take Kelce if available.


The Draft Implication

Focus on positions where VORP gap is large.

  • Large gap (RB, elite TE, elite QB): Draft early
  • Small gap (WR, mid QB, mid TE): Draft late

This is the opposite of most drafting advice, which says “wait on TE.”

But VORP says: Elite TE has high replacement gap. Grab him if value is there.


Trading Through VORP

When evaluating trades, use VORP.

Your RB:

  • Your RB (120 points)
  • Replacement RB (80 points)
  • Your VORP: 40 points

Their WR:

  • Their WR (110 points)
  • Replacement WR (75 points)
  • Their VORP: 35 points

By VORP, your RB is slightly better. But if you’re weak at WR and have RB depth, the trade might still be good (positional scarcity matters).


The Payoff

VORP makes you think like a professional trader.

You stop asking “Is this player good?” and start asking “Is this player better than my replacement at this position?”

That’s where drafting gets sharp.
