Value-Based Drafting (VBD)
Value-Based Drafting solves the core draft problem — how do you compare a running back to a quarterback? — by measuring every player not against zero, but against a replacement-level player at his own position. A player’s value is how many points he scores above the guy you could get for free at his spot, which puts all positions on one comparable scale.

The hardest question on draft day is cross-positional: is the fourth-best running back a better pick than the eighth-best receiver? Raw projected points can’t answer it, because a quarterback outscores everyone and yet often isn’t the right pick. Value-Based Drafting is the framework that answers it properly, and understanding it clarifies almost every draft decision you’ll make.
The Core Idea: Measure Against Replacement, Not Zero
A quarterback might project for 300 points and a running back for 220 — so the QB is the better pick, right? No. The reason is replacement level: what you could get at each position with a late pick or off waivers.
If the QB you can stream for free projects for 260 points, your 300-point quarterback is only 40 points better than free. If the running back available at replacement level projects for 100 points, your 220-point back is 120 points better than free. Suddenly the running back is far more valuable to your roster, even though he scores fewer raw points — because he provides more of an edge over what you’d otherwise have to settle for.
That “points above the freely-available replacement” is a player’s VBD score, and ranking every player by it produces a single board where positions are finally comparable.
How to Set Baselines
The baseline is the replacement-level player at each position, and where you set it drives everything. The standard approach ties baselines to your league’s starting requirements:
- In a 12-team league that starts 1 QB, the ~12th–15th quarterback is roughly replacement level (you can always find a startable one).
- Start 2–3 RB/flex, and replacement level at RB sits much deeper — around the 30th–36th back — because the position drains fast.
- Do the same for WR and TE based on how many each team starts.
The key insight: baselines depend on your league settings. A superflex league pushes the QB baseline much deeper (making quarterbacks far more valuable), and a TE-premium league raises the TE baseline. VBD is only as good as baselines that match your league.
Why VBD Exposes Positional Scarcity
VBD’s real power is that it automatically accounts for scarcity. A position where the drop-off from elite to replacement is steep — historically running back — generates big VBD scores at the top, because the gap between the best backs and the freely-available ones is enormous. A position that’s deep and flat — where the 5th and the 25th option score similarly — generates small VBD scores, because grabbing one early buys little edge over waiting.
This is why “wait on QB” is usually correct in 1QB leagues: the gap between an elite QB and a streamer is small, so QBs have low VBD despite high raw points. And it’s why superflex flips that — a deeper QB baseline widens the gap and sends quarterback VBD soaring. VBD encodes all of this without you having to reason about it case by case.
Worked Example: The QB Trap
You’re on the clock and the top quarterback is available, projected for the most raw points of anyone left. The temptation is obvious. But run VBD: in your 1QB league, the QB baseline is deep, so that top quarterback is maybe 45 points above replacement. The best running back left is 110 points above his (scarce) baseline, and the top receiver is 90 above his.
By raw points the QB looks like the best player on the board. By VBD — the number that actually reflects the edge each gives your roster — he’s third. You take the running back, and you’ll grab a quarterback several rounds later who costs you only a small VBD deficit relative to the elite one. VBD just saved you from the most common draft mistake there is.
Common mistake: drafting off raw projected points and taking the quarterback (or any high-scoring, deep-position player) too early. Raw points ignore replacement level — a position where even the free options score well provides little edge, no matter how high the top player’s total. Rank by points above baseline, not points, and the early-QB trap disappears on its own.
The Limits of VBD
VBD is a framework, not an oracle. Its outputs are only as good as (1) the projections you feed it — garbage in, garbage out — and (2) the baselines you set. It also treats players as static point totals and doesn’t capture week-to-week variance, injury risk, upside, or the value of a high ceiling in a specific format like best ball. Use VBD as your backbone for cross-positional ranking, then adjust for the things it can’t see: risk, upside, your roster’s specific needs, and format quirks.
How to Use It on Draft Day
You don’t have to compute VBD live. Build (or use) a VBD-based board before the draft, tuned to your league’s starting requirements, so your rankings already reflect positional scarcity. During the draft, let that board be your default — and override it only for deliberate reasons (a run at a position, a value falling, your specific roster needs). Used this way, VBD keeps you from the two biggest draft errors: reaching for raw points at deep positions, and ignoring the scarcity that makes an early running back or a superflex quarterback so valuable.
